newbie using an offset smoker

Hi, I'm new to smoking.First Timer. I just bought a small New Braunfels offset smoker at a yard sale for $15.  I spent the weekend cleaning it up and repainted it.  I seasoned it and cooked a rack of pork spare ribs on them this weekend. I used charcoal, and would occasionally throw on some wood chips that were soaked. I had a water pan in the bottom of the barrel,. I had alot of trouble keeping the temperature high enough.  I maintained a temp around 180 degrees. The last couple hours I threw on some wood, and it then got almost too hot, 300-350. Here's the before   and after  pics.
