Having trouble getting UDS under 250.

Just got done building my first UDS, this is also the first time I've smoked anything. I have two 3/4" ball valves for intakes, and 4 1" pipe nipples as exhaust. I lit about 10 pieces of charcoal in a chimney, and dumped them in the center of my basket. My basket sits up about 3" from a pizza pan I use to catch the ashes. 6 pieces of wood all just smaller than a soda can, and about 10 to 12 lbs of charcoal(not match light, the wood kind). Anyone have any suggestions? All my exhausts are wide open, one ball valve is closed, and one is a little less than halfway opened.
 
Close all the air intakes and see what happens to the temp...   the fires should go out....    If the fire keep burning, you have air leaks...   It may take awhile for the fire to go out...  you have 55 gallons of oxygen that needs consuming.....

Fix all the air leaks and you will be good to go....
