Bottom Always leathery?

Anyone know what i am doing wrong that the bottom of the pork butt, is always like a leathery weird texture? Top with fat cap is like butter when it's ready. But, it seems like this bottom part is garbage. I am not talking about the interior of the butt or even past 2 cm's from bottom maybe less. Top and sides seem fine
 
I'm trying to picture what you're describing. My guess is it's simply drying out too much. Maybe put it in a pan the last couple shrouds with some apple juice. I've done that.. Most times I haven't needed to.
 
Give us a rundown of your smokes. Type of smoker, temp, time etc...
Sounds like it might be a vertical smoker with nothing between the meat and the heat source. The heat is just blasting the bottom of the roast the whole time and overcooking it.
Simple solution would be some sort of diffuser on a rack below the meat. Or, as Domerskee said, you could put the meat directly in the pan. Give a little more info and somebody will be able to help.
