Only been smoking for less then a year. Have a cheap water smoker i got as a gift. Not the best but gets the job done. I have read a lot of post on here and combined what I read and gave it a try. I was going to attempt the 2-2-1. I watched youtube on how to trim them up and attempted that. Just bought a general rub and then put them on the smoker. I kept at 250 pretty steady. After the 2 hours I was a little nervous on how they would turn out. Wrapped in foil with some brown sugar and apple juice. I like them sweet so that was the flavor profile I was going for. After another 2 hours and I struggled to get them out of the foil with out falling apart. Was it to much time in the foil? I wanted it to stick a little more. I ended up getting some back on the smoker with a light coat of sauce for a little. 

Overall I think they turned out good for my first time. Didnt turn out exactly like I expected but as long as they taste good its a win.

Good looking ribs for the first time out.    And yes, you are correct.  If they were too tender for you, then cut back on the amount of time that they are foiled.   Always remember that 2-2-1 is only an approximate guideline.
 
The 2-2-1 and 3-2-1 guidelines are normally done at 225*. At 250 you would certainly need to adjust the times. Even at 225* you may need to adjust the times to get them to your liking. That batch looked pretty good to me. Keep trying and adjusting, and eating your "mistakes".

As others said, tweak your times until you find what works for you!
I have had them almost fall apart coming out of the foil but that last hour on the smoker seems to firm them back up!
